The Problem We Solve
Engineering capability comes from two compounding investments — technical depth and leadership depth. Most companies underspend on both, and when they do invest, the training is generic, classroom-style, and produces no measurable change in how the team actually operates.
We're hired when leadership has decided that "our engineers don't really use AI" or "our managers haven't grown into the role we hired them for" and wants something that actually moves those needles in a quarter.
Two Tracks, Two Audiences
Track 1 — AI Literacy Curriculum (12 weeks)
For: senior engineers, engineering managers, technical leads who need to design and operate AI workflows in production.
Curriculum modules:
- Module 1 (weeks 1–2):Prompt engineering and structured outputs at production grade — moving past prompt-as-text to prompt-as-code with versioning and evaluation.
- Module 2 (weeks 3–4):Retrieval architecture — semantic search, hybrid search, evaluation, and the failure modes of naive RAG.
- Module 3 (weeks 5–7):Agentic workflows — when to use them, when not to, tool use design, fallback paths, cost ceilings.
- Module 4 (weeks 8–9):Evaluation harnesses — golden sets, regression testing, eval-as-CI, the difference between offline and online evaluation.
- Module 5 (weeks 10–11):Governance — PII handling, prompt-injection defense, audit logging, EU AI Act and SOC 2 compliance patterns.
- Module 6 (week 12):Capstone — each participant ships an evaluated, governed AI workflow against their own product or codebase.
Format: biweekly 90-minute live sessions + async problem sets + 1:1 capstone reviews.
Track 2 — Engineering Leadership Coaching (6 months)
For: engineering managers (first-time through senior), founder-CTOs scaling past 30 people, technical leads transitioning into people management.
Pod structure:
- 4 leaders per pod (peer-cohort dynamic preserved)
- Weekly 1:1 coaching (45 minutes) with a senior coach
- Monthly 90-minute pod session with all 4 + coach
- Quarterly 360 review with leader's manager
Coaching topics typically include:
- First-90-days frameworks for new EMs
- Running 1:1s with senior reports who've been on the team longer than you
- Hiring, performance management, and termination conversations
- Founder-to-CTO transition (delegation, time allocation, when to stop coding)
- Building a learning culture inside an engineering team
- Difficult conversations: peer disagreements, cross-functional escalations
We publish public versions of several of these frameworks at our Engineering Leadership pillar — the coaching applies them to your specific team context.
What's Included
AI Literacy track
- 12-week structured curriculum with hands-on capstone
- All sessions recorded for async review
- 1:1 capstone review (60 minutes per participant)
- Cohort Slack workspace with continued access for 6 months post-cohort
- Optional: organization-specific extension covering your stack and data
EM Coaching track
- 6 months of weekly 1:1 coaching
- Monthly pod sessions
- Quarterly 360 review
- Access to our coaching framework library (1:1 templates, performance review rubrics, hiring scorecards)
- Optional: continued lighter-touch coaching after the 6-month engagement
Who This Is For
CTOs, VPs of Engineering, and Heads of People who are:
- Investing in AI capability and want it to ship, not stay in skunkworks
- Promoting engineers into management without much management infrastructure to support them
- Hiring senior managers from outside who need to onboard fast into a small-team context
- Building succession capacity for the founder-CTO who needs to step out of day-to-day code
Expected Outcomes
AI Literacy track (per cohort)
- 100% of participants ship an evaluated AI workflow as their capstone
- 60–80% of those workflows reach production within 6 months of cohort completion
- Measurable team-level velocity improvement on AI-augmented tasks (we measure pre/post)
EM Coaching track (per pod, 6 months)
- Measured improvement on team-level DORA metrics (Lead Time, CFR) under each manager
- Improved 1:1 quality scores in the team's quarterly engineering survey
- Documented succession plan or growth plan for each leader
Pricing
Cohort pricing for AI Literacy is fixed per seat with volume discounts at 5+ seats. EM Coaching pods are priced per leader for the 6-month commitment, with a portion contingent on measurable outcomes (we publish the criteria in advance).
Polish-headquartered SMBs and registered non-profits qualify for our pro bono cohort program — one cohort per year, application-based.
Why Pixel of Software
Three things distinguish our training from typical corporate L&D:
- All instructors are practitioners. We don't have full-time trainers. Every instructor in every cohort is currently shipping code or running engineering teams. Stale training comes from stale instructors.
- We measure outcomes. Most training programs measure attendance and satisfaction. We measure post-training behavior change — capstone shipped, team metrics moved, surveys improved. Outcome-based pricing is how we put skin in the game.
- The frameworks are public. Our public engineering content and (forthcoming) leadership content lets you preview the substance before hiring us. If the public material isn't good, the paid material wouldn't be either.
